5S — Workplace Organisation System

5S is a lean workplace organisation system from Japan: Sort (seiri), Set in order (seiton), Shine (seiso), Standardise (seiketsu), and Sustain (shitsuke). It creates a clean, well-organised workspace where abnormalities are immediately visible and waste is minimised.

Why companies use it

Common mistakes

  • ·Treating 5S as a one-time tidying exercise — without daily audits and leadership standards, it reverts within weeks
  • ·Starting with Shine (cleaning) before Sort — cleaning around items that should not be there is wasted effort
  • ·Setting unrealistically high audit scores from the start — this demoralises teams when they cannot sustain it
  • ·Not involving operators in designing the Standardise phase — standards imposed from above are not followed
  • ·Confusing 5S with cleaning: 5S is about visual management and waste elimination, not just tidiness

Real engineering example

An electronics assembly cell at a contract manufacturer was losing 34 minutes per shift to tool searching and material retrieval. After a 5S event: Red Tag (Sort) removed 40% of items from the cell; shadow boards (Set in Order) positioned every tool within arm's reach; daily audits (Sustain) held each operator accountable for their workstation. The result: 28 minutes recovered per shift, equivalent to 5.8% productivity gain per operator.
