VSM — Value Stream Mapping

Value Stream Mapping is a lean technique for visualising all the steps — value-added and non-value-added — in the flow of material and information from raw material to customer. A current-state map reveals waste and delays; a future-state map designs the improved flow.

  • ·Makes invisible flows (information flows, wait times, inventory queues) visible and measurable

Common mistakes

  • ·Mapping at too high a level — you need to walk the physical floor and capture real cycle times and inventory counts, not what the ERP system says
  • ·Not mapping the information flow — decision delays, scheduling lag, and communication gaps are often larger wastes than the physical process
  • ·Creating a future-state map without a realistic implementation plan — VSM that stays on the wall is wasted effort
  • ·Mapping too wide a scope in one session — choose one product family and one plant-to-customer value stream
  • ·Conducting VSM without the people who work in the process — their knowledge of workarounds reveals waste that is invisible to management

Real engineering example

A medical device manufacturer's VSM of their surgical instrument assembly line revealed a total lead time of 23 days against 3.4 hours of value-added processing time — a value-added ratio of 0.6%. The biggest non-value-added time was a 12-day wait for sterilisation qualification approval, which was batched weekly. Changing to daily sterilisation batches alone cut lead time by 9 days without any capital investment.
